Play Store Release Checklist That Prevents Last-Minute Firefights

A release-day operating checklist with preflight checks, staged rollout gates, and rollback triggers that prevent midnight firefights.

Play Store Release Checklist That Prevents Last-Minute Firefights

Most Play Store incidents are not caused by one bad commit. They come from missing release controls: unverified config, stale assets, untested migrations, and no clear rollback trigger.

This checklist is the operational path we use to ship quickly without gambling on launch day.

T-7 days: branch, freeze, and ownership

  • Cut a dedicated release branch.
  • Freeze dependency upgrades unless security-critical.
  • Assign one release owner and one backup owner.
  • Confirm backend version compatibility for the app build.

If ownership is unclear at this stage, launch day becomes coordination chaos.

T-3 days: artifact integrity and policy checks

  • Build signed AAB from clean CI environment.
  • Verify version code/name consistency across environments.
  • Run Play policy checks (permissions, data safety, SDK declarations).
  • Validate deep links, auth redirects, and push intents on release build.

Also confirm feature flags default to safe values for first rollout cohort.

T-1 day: rollout plan and guardrails

Prepare rollout controls before pressing publish:

  • Start with staged rollout (5% -> 20% -> 50% -> 100%).
  • Define halt thresholds for crash rate, ANR, and checkout failure.
  • Prepare rollback note with exact previous stable version code.
  • Keep customer support and product teams informed of rollout windows.

No release should start without explicit stop conditions.

T-0: launch command center

In release hour, one channel, one command flow:

  • Release owner executes promotion.
  • Observability owner monitors crash/ANR and key business funnels.
  • QA owner runs smoke flows on production build.
  • Support owner tracks user-reported anomalies.

Decisions stay fast when roles are pre-assigned.

Rollback rules (pre-approved, no debate)

Rollback if any of these hold for defined window:

  • Crash-free sessions drop below threshold.
  • Payment success degrades beyond agreed margin.
  • ANR percentile spikes by device cohort.
  • Core funnel completion drops significantly vs baseline.

Rollback should be treated as normal operations, not failure theater.

24-hour post-release watch

After launch, keep a short observation loop:

  • Compare stability by app version and Android API level.
  • Review top new crashes with reproduction hints.
  • Confirm analytics integrity and attribution events.
  • Close release only after monitoring window passes.

This is where hidden regressions are caught early.

Copy-paste checklist

Use this quick list before every push:

  • Signed artifact built in CI
  • Versioning verified
  • Policy declarations rechecked
  • Feature flags validated
  • Rollout gates documented
  • Rollback criteria agreed
  • Owners on command channel
  • Post-release monitoring scheduled
